Sheet Labels Success Story: A Data-Driven Cleanup

Some projects start with a grand vision. This one started with a production manager named Derek who was tired of explaining why a 2,500-sheet order was running late.

For a mid-size converter in the upper Midwest, sheet labels were supposed to be the easy part of the business. They weren't. They switched to a database-driven layout that allowed custom grids per order. That added ten seconds to prepress, but it saved far more on the finishing end. It was a tradeoff: less flexibility for individual operators, more flexibility for the product line.

What the Data Showed After Six Months

Six months later, the numbers were clear. Waste on the digital press dropped from 9% to 3.6%. Average make-ready time fell from 22 minutes to 9. The job mix-up count went from four incidents in two months to zero in the last quarter. OEE on the sheet-label line rose from 74% to 83%—not a jaw-dropping number, but respectable, and the shop hadn't added a major piece of equipment.

Revenue per order didn't change. Gross margin on sheet labels went from 12% to 18%, mostly because they stopped re-running jobs and stopped wasting material. The bigger surprise was throughput: they launched 11% more orders in the same number of shifts. They didn't work faster. They worked on the right thing, in the right order, with the right file.

There's a catch. The new system only works if the file hitting the press is clean. If an operator skips the watermark step to save two minutes, the old problems creep back. Derek stays on people about it because he's seen what happens when the discipline slips. He told me it's the first time in three years he's gone home without wondering which order got mixed up.
